First 30 Days
Objectives
- Run 1:1s with every IC; capture blockers and trust signals.
- Baseline delivery: WIP, cycle time, deploy frequency, incident load.
- Stabilize: freeze scope creep; protect focus for current sprint.
Actions
- Schedule intro with stakeholders (product, design, adjacent teams).
- Identify two quick wins (reliability or DX) and deliver them.
- Publish a short "What I heard" note and next steps.
Day 31-60
Objectives
- Install cadences: weekly 1:1s, staff meeting, stakeholder syncs.
- Feedback rituals: bi-weekly feedback on your management and team habits.
- Decision hygiene: start a lightweight decision log.
Actions
- Publish agendas for 1:1s, staff, and stakeholder meetings.
- Share a working agreements doc with the team.
- Run a retro on the first 45 days; capture 3 improvements.
Day 61-90
Objectives
- Hiring plan and role definitions aligned with roadmap.
- Tech debt plan with % of sprint reserved and a visible win shipped.
- Metrics cadence: dashboard for cycle time, deploys/week, incidents, engagement.
Actions
- Finalize hiring sequencing and interview panel.
- Rank tech debt by risk/impact; schedule the first two items.
- Share metrics weekly with team and stakeholders.
